Magento project brief and requirements checklist

Prepare a Magento project brief with platform, business, integration, data, risk, release and acceptance details before requesting an estimate.

A useful Magento estimate starts with a useful brief. This checklist helps ecommerce teams prepare the platform, business, integration, data and release context needed before requesting Magento Open Source or Adobe Commerce development. It is not an automated price calculator: the purpose is to expose the information that changes scope and risk.

1. Platform and environment

  • Store URL and whether the platform is Magento Open Source or Adobe Commerce.
  • Current Magento version and PHP/runtime details if known.
  • Hosting model and whether development/staging environments exist.
  • Theme or storefront approach.
  • Important third-party extensions and custom modules.
  • Search, cache, queue and database services where relevant.

2. Business problem and desired outcome

Describe the problem in business terms before listing technical tasks. What is happening today? Who is affected? What should improve? Is the requirement protecting revenue, reducing manual work, enabling a new sales channel, fixing a production defect or removing upgrade risk?

A strong brief separates the desired outcome from the proposed solution. “Reduce failed stock updates between ERP and Magento” is more useful than “build a cron,” because several implementation options may exist.

3. Customer or operational journey

Identify the smallest journey that demonstrates the requirement. Examples include category → product → cart → checkout, payment → order creation → confirmation email, supplier feed → catalogue update, ERP stock → Magento availability, or admin user → order processing. This makes acceptance testing much clearer.

4. Integrations and ownership

  • Payment, shipping, tax, ERP, PIM, CRM, marketplace, search or fulfilment systems involved.
  • Which system is the source of truth for affected data.
  • Known APIs, files, webhooks, queues or scheduled jobs.
  • Authentication/access constraints.
  • Failure handling, retry and reconciliation behaviour today.

5. Data and migration considerations

If products, customers, orders, content or configuration are being moved, include approximate volume, identifiers, known data-quality issues and whether historical records must remain available. For a migration, URLs and metadata should be included alongside application data so search value is not treated as an afterthought.

6. Constraints and release risk

  • Launch date, campaign, seasonal freeze or contractual deadline.
  • Downtime tolerance and rollback expectations.
  • Recent releases or extension changes.
  • Production support windows and approval responsibilities.
  • NDA or restricted-access requirements.
  • Business-critical journeys that must not regress.

7. Acceptance criteria

Describe what would prove the work is complete. Good acceptance criteria are observable: an order can be placed with the affected payment method; failed feed records are logged and can be reconciled; an admin user can complete the new workflow; a migration preserves agreed URLs; or the target Magento version passes the defined regression journeys.

8. Evidence that helps estimation

Safe screenshots, sanitized logs, sample API responses, redacted data structures and existing diagrams can reduce ambiguity. Do not send credentials, production secrets, payment data or private customer records through a public enquiry.

Frequently asked questions

Do I need every answer before contacting eComHut?

No. Unknowns are useful because they identify where discovery is required before a responsible estimate can be produced.

Will this checklist produce a fixed Magento quote?

Not automatically. It improves the quality of the first review, but code, integrations, data or infrastructure may still need inspection before scope is confirmed.

Can I use this for an urgent incident?

Yes, but lead with the affected journey, business impact, when the issue began and recent changes so triage is not delayed by non-essential detail.
